Default D24T no compression after repair

I'm in the process of filing the d24t after repairs and I have a serious problem. I disassembled the engine that had the 32 bars on each cylinder expect the 5 where it was cracked head. There's a new head after a complete refurbishment, but now after assembly each cylinder have max 12-18bar
When I measure compression on oil trial I have 34bar on each cylinder, the timing is set correctly, I haven't disassembly bottom of the engine. It may be the piston rings ? so suddenly on all cylinders ?

Did you crank it 2 turns by hand before hitting the electric start?
Set valve clearances?

I turned crank much more than 2 until I saw oil on the cam. Clarences: inlet 0,2mm outlet 0,3. It's engine block and head from d24t but cam is from n/a.

Well that rules out the immediately obvious problems.

Double check cam timing?
How is your cranking speed?
No tape/rags/etc blocking intake or exhaust?


Might be in the range of a cold engine with new rings and a not great battery?
If they are all the same, and nothing hits I might just fire it up and see what happens.

Camshaft timing is ok, cam on the first cylinder are up and lock the rear of the shaft. Engine turns well. Today going to let oil and flood the cylinders with kerosene. As nothing will change it I start it, We will see.

Napht didn't help. I checked all again and all have good timing. Today I took a chance and I took off head and I saw nothing, but I decided to make a motor on the old headgasket. Eureka compression back but only on 2,3,4,5,6 now I have correct pressure. So I think I must buy new one headgasket. I'm very unhappy with the MLS gasket from AJUSA
Yet one question: whether it should be here brok to set the head and block :?:

Did you measure piston protrusion above block to determine which head gasket to use?( and also make sure failed head gasket did not bend a rod). never count on the previous owner having used the correct gasket, I've seen VW have it wrong
The head surface3 should be quite a lot smoother when using an MLS gasket.

The MLS head gasket likes an extra smooth finish, 20RA(machinists roughness measurement), and should not require any extra sealant. Most even specify 'install dry'.
